Every agency offers a free discovery call. Most of them feel like sales calls. Here’s how to make yours actually useful — even if you don’t end up hiring anyone.

A discovery call is supposed to be the moment you find out if an agency can actually help you. In practice, it’s usually 45 minutes of a slide deck, a vague “next steps” email, and a follow-up sequence that won’t quit. You can do better — and so can they.

What it should be

A real discovery call is 20 to 30 minutes. The agency asks about your goals, your current pain, your timeline, and your budget range. Then they give you an honest read on whether they’re a fit. That’s it. No deck. No “let me tell you about our process.” No five-slide intro about who they are.

The point of the call is to figure out two things: can they help you, and do you want to work with them. Neither answer requires a pitch.

What it often becomes

A scripted sales pitch with a slide deck. You spend the first ten minutes hearing about their “proven methodology” and the next fifteen watching case studies that don’t quite match your situation. They ask three surface-level questions, then promise a custom proposal that turns out to be a templated PDF with your logo dropped in.

You hang up with no new information. They hang up with a hot lead. That’s a sales call, not a discovery call.

3 questions to come prepared with

Don’t show up empty-handed. Walk in with three specific things:

  • Your numbers. Current traffic, conversion rate, average deal size, what marketing is spending now. If you don’t know them, that’s the first thing to figure out — and a good agency will tell you that on the call.
  • Your stuck points. Where specifically are things broken? “Leads are slow” is too vague. “We get 400 visitors a month and zero form fills” is something an agency can actually respond to.
  • Your timeline. When do you need results? Are you replacing an agency in 30 days, or scoping a project for Q3? The answer changes everything about what they should recommend.

Then ask them to share their screen and look at your site live. Watch how they navigate it. A real expert spots things in the first two minutes — slow LCP, missing schema, a checkout flow that breaks on mobile. If they need a week to “audit and get back to you,” you’ve learned something.

And ask the hardest question: “What would you tell us if we didn’t hire you?” The answer tells you whether you’re talking to a consultant or a closer.

What you should walk away with

Two things, minimum. First: a list of fixes you could do yourself, in priority order. Even if you never hire that agency, you should leave the call with three or four things you can act on Monday morning. Second: a clear pricing range if you do outsource. Not a quote — those take time — but a range. “Projects like yours usually run $8K to $15K depending on scope” is fine. “It depends” is not.

Red flags to spot

  • High-pressure close. “We only have one slot left this month” is a sales tactic, not a calendar.
  • No specifics. If every answer is “it depends” or “we’ll get into that in the proposal,” they’re either too junior or stalling.
  • They never say “we’re not a fit.” An agency that takes every call wins is taking on clients they shouldn’t.
  • The deck. If the first 15 minutes is a presentation about them, they’re selling, not listening.
