The problem
The shop had been in business for 22 years and had a strong word-of-mouth reputation, but their website was 7 years old and felt it. The owner suspected the site was costing them new customers but could not pinpoint why.
A previous web vendor had quoted $14k to rebuild the site from scratch. The owner was not ready to spend that without knowing what was actually broken.
The approach
Instead of jumping to a rebuild, we ran a structured AI-assisted audit across three layers:
- Technical layer. Automated tooling caught 47 indexing issues, slow images, broken redirects, and a Cloudflare misconfiguration silently blocking Google mobile crawler.
- Behavioral layer. Heatmaps and session recordings showed that 72% of mobile visitors tried to tap a phone number that was an image, not a link. They gave up before calling.
- Conversion layer. The Book a Service form had 11 required fields and asked for VIN before customers could even submit. Drop-off rate: 89%.
None of these problems required a rebuild. They required focused fixes.
What we shipped
- Fixed the Cloudflare crawler block in under an hour — Google began re-indexing within 48 hours
- Replaced every phone-number image with click-to-call links on mobile
- Reduced the booking form from 11 fields to 4 (name, phone, vehicle, what is wrong)
- Optimized the Google Business Profile with category cleanup, service list, posts, and review-response cadence
- Compressed and properly sized 60+ images that were slowing the homepage
The result
Within 60 days:
- Online service-booking requests went up substantially (~38% over the trailing 60-day baseline)
- Phone calls from mobile visitors went up measurably once the click-to-call links worked
- Google Business Profile views and direction requests both increased
- The shop avoided the $14k rebuild it did not actually need
Why it worked
The shop owner instinct that something was off was right. He just could not see what without the right diagnostic. AI tools sped up the audit dramatically — what would have taken a week of manual review took an afternoon — but the recommendations came from people who have fixed real local-business sites before.
